Yeah, I make my own armatures. Mostly they are out of cushion foam or pipe insulation and aluminum wire for the beefy big ones, and pipe cleaners for the small ones. I have wondered, because I'm nuts like that, if I could needle felt over a taxidermy model and make something life size. But I haven't tried that yet.

It's all needle felting. Take the special needle with notches in it and your lump of wool and keep poking it with the needle until you get the shape you want. I use pictures and games as references.
This is one of my go to clips that shows what's going on. I didn't make this, and I'm not the person in the video, but it's a good demonstration. :[link]
